I am recently working on an Azure information protection product at Microsoft. The project includes user research, design, and engineering work. I applied PPM to this project. Among all the projects, I strategically selected to work on this product first because users strongly requested it and it is high value with minimum efforts. Then I started to resemble the team. There were 3 engineers, 1 designer, and 1 user researchers. How do I manage the work was by setting up stand up every morning for 15 minutes.

The deliverable includes user research data, designs, and final workable implement products. The results of the project are that this project has to cut off some features to meet the deadline to release to the market.

The constraints are technology limitations and time budgets. Some design cannot be feasible to be implemented based on the current framework the engineer use. Thus, the design had to compromise.

As for the limited time budget, in order to meet the promised public release date, I decreased the number of features for the first version of a product and move those features into the next version release.

If I have a chance to do it differently, I would consider buffer time for activities like conducting user research and designing iteration. Also, changing to a more flexible framework should be there for the next release, because a more flexible framework can benefit productivity in the long run. As for the human resource of the project, I should have more clear understating of the team member and their basic skills. Also, I should play as a coordinator within the team to facilitate the information gap. Project description:

When I was working for Park West Gallery as a Scrum Master, I worked on a project called Point of Sales (POS). Park West Gallery is an art gallery where they sell paintings and sculptures from world-famous artists, through auctions conducted by the auctioneers on cruises like Norwegian, Princess, Royal Caribbean, and Celebrity. The project was to build a web application for the auctioneers to conduct the auctions on these cruises.

Scope, deliverable, and result:

Using the POS web application that we built, the auctioneers can display the picture of the painting to the customers, obtain details of the painting like the dimensions, price, promotions that can be applied to it. The auctioneers can also register the customers, perform the sale, enter the payment information, apply discounts, and generate invoices in pdf forms, with all this information directly saved in the databases.

Constraints:

As a Scrum Master, my job was to do the project planning, timelines, run the sprints, lead and serve the team and protect the team from impediments and also facilitate I was involved in all the phases of the Software Development Life Cycle (SDLC). The challenge was to streamline the communication between the business users and stakeholders and the development team. If the business users reach out to the development team directly with the demands and ask, the planning and the timelines get disturbed.

Changes:

If I have a chance to do the project again, I would start by persuading the management to give us time to train the team on agile methodology and help them understand the importance of each phase and scrum ceremonies. The second change I would take care of would be to start doing prototypes of the demands of the business users and streamline the communication, by conducting training sessions for business users.
